Why handoff decides whether automation works
Customers don't mind talking to an AI agent when it helps them quickly. What they mind is being stuck: asking for help with a problem and getting the same unhelpful reply twice. A good handoff is what prevents that, and it is the difference between automation customers accept and automation they avoid.
Handoff also protects your team's time. When the agent handles the routine questions and passes on only what needs a person, your team spends its day on the conversations where a human actually changes the outcome.
The conversations that should go to a person
Most businesses start with the same short list of handoff rules:
- Complaints, refunds and anything where the customer is upset
- Requests that need an exception, a discount decision or a judgement call
- Questions the agent can't answer from your information
- Large, unusual or high-value orders
- Any customer who asks to talk to a person
Write rules that are specific
Vague rules create vague handovers. "Hand off difficult conversations" leaves too much open to interpretation; "hand off refund requests and delivery complaints" is clear. Name the topics, and describe each one in the words customers actually use.
Keep the list short at first. It is easier to add a rule when you see a gap in real conversations than to untangle a long list that sends too much to your team. If you run separate agents for different roles, such as support and sales, write rules that fit each role.
Tell the customer what happens next
The moment of handover is where trust is won or lost. The customer should know that a person will take over and roughly what to expect, rather than waiting in silence and wondering whether anyone read the message.
